Burnham Center for Community Advancement (BCCA)

Strategic Planning Partner | 2022–2024 Plan

Overview

The Burnham Center for Community Advancement (BCCA) is a civic innovation nonprofit in the San Diego binational region that brings together diverse voices to address regional challenges and shape solutions. In 2021, BCCA engaged Vianova to facilitate the development of its first full strategic plan.

The goal was to create a clear, actionable, and equity-centered roadmap that would align its board, staff, and stakeholders around a bold vision for community impact, operational excellence, and long-term sustainability.

Our Approach

Vianova led a four-phase planning process over six months that included:

  • Stakeholder Engagement: Surveys, extensive community stakeholder interviews, and facilitated discussions with board members, staff, partners, and advisory group participants
  • Organizational Assessment: SWOT analysis, internal document review, and a Planning Briefing Book to frame strategic questions
  • Visioning and Planning: A full-day retreat in addition to multiple virtual session with the strategic planning team to define mission, vision, four strategic goals, and 3-year measurable outcomes
  • Implementation Guidance: A two-part follow-up (mid-year and year-end) to monitor progress and provide course-correction support

Outcomes

The process resulted in BCCA’s 2022–2024 Strategic Plan, which includes:

  • Four Strategic Goals: Financial Resources, Community Impact, Operational Excellence, and People & Culture
  • 14 Strategies and 45 Measurable Objectives across programmatic and operational domains
  • A detailed roadmap with clear ownership, KPIs, and success metrics
  • Equity benchmarks for board, staff, and community advisory group representation
  • Annual review and accountability structures including staff and stakeholder feedback loops

The final plan has been used to shape fundraising campaigns, guide board recruitment, prioritize programs, and track organizational performance over three years.

VAPA Foundation

Strategic Planning Partner | 2022–2024 Plan

Overview

The VAPA Foundation is a nonprofit organization that enhances the quality of and access to visual and performing arts education in the San Diego Unified School District (SDUSD). In 2021, the Foundation engaged Vianova to lead the development of a three-year strategic plan that would clarify organizational identity, prioritize growth opportunities, and deepen its commitment to educational equity in the arts.

Our Approach

Vianova facilitated a comprehensive, equity-centered planning process over six months. Key components included:

  • Stakeholder Engagement: Surveys and interviews with VAPA Board members, partner schools, arts organizations, and funders
  • Briefing Book Development: A customized Planning Briefing Book with SWOT analysis, situation assessment, and strategic framing
  • Strategic Planning Retreat: A full-day, in-person retreat using GroupMap for structured input and collaborative decision-making
  • Goal & Strategy Design: Development of a strategic plan with clear goals, objectives, and performance indicators

The planning process was grounded in collaboration, with multiple touchpoints for input from educators, artists, administrators, and community partners.

Outcomes

The final 2022–2024 Strategic Plan established a shared roadmap organized around four pillars:

  • Stakeholder Impact: Enhancing and expanding programs that reach underserved schools and communities
  • Operational Excellence: Improving internal systems, performance tracking, and resource efficiency
  • People & Culture: Strengthening board development, clarifying roles, and supporting staff leadership
  • Financial Stewardship: Building a sustainable financial model through strategic fundraising and donor engagement

Each pillar included measurable objectives, success metrics, and strategies to ensure implementation accountability.

Notably, the plan directly informed improvements in board structure, donor cultivation efforts, and outreach to high-need schools, positioning the Foundation for expanded impact and long-term growth.

More in Common Alliance (MiCA)

Strategic Planning Partner | 2024–2029 National Strategy

Overview

The More in Common Alliance (MiCA) is a groundbreaking, $100 million partnership between CommonSpirit Health and Morehouse School of Medicine created to confront structural health inequities and diversify the healthcare workforce. MiCA enlisted Vianova to facilitate the development of its inaugural five-year strategic plan, intended to serve as a national model for health equity-centered training, education, and systems change.

This project required an approach that could balance the complexity of two large institutions, unify national and regional goals, and integrate voices from underserved communities and frontline healthcare leaders across the country.


Our Approach

Vianova designed and led a multi-phase planning process that emphasized inclusion, agility, and alignment:

  • Stakeholder Engagement: Conducted interviews and facilitated structured sessions with MiCA’s leadership, clinical leaders, GME/UME directors, DEIB experts, and community stakeholders

  • Strategy Co-Creation: Guided the development of MiCA’s five strategic pillars and five cross-cutting platforms (e.g., branding, policy advocacy, infrastructure, equity in recruitment)

  • Facilitation & Planning: Led iterative working sessions with over a dozen workstreams to define goals, strategic priorities, objectives, timelines, and indicators of success

  • Implementation Support: Structured the final plan to ensure integration with internal reporting systems, communications, and partner initiatives across both institutions


Outcomes

Vianova delivered a comprehensive, implementation-ready strategic plan, including:

  • 5 Strategic Pillars focused on workforce diversification, GME expansion, pathway programs, regional medical campuses (RMCs), and national model promotion

  • 5 Operational Platforms that support execution: Human Capital, Policy & Advocacy, Financial Sustainability, Operations, and Branding & Communication

  • Detailed Strategic Priorities with measurable objectives, assigned leaders, and timelines

  • Integrated Tools to support rollout, accountability, and system-wide engagement

  • A strategy that functions as both a public declaration of intent and an internal roadmap for multi-site action

The final plan has been adopted by both CommonSpirit Health and Morehouse School of Medicine and is being used to guide GME expansion, community partnership development, student recruitment, and internal capacity-building across five U.S. regions.
